Our client needed to recover a complex annuity migration programme that was six months behind schedule. Migrating the open, heritage, individual and corporate policies onto the BaNCS platform required stronger governance, a clearer delivery approach and improved risk management. With more than 550 third-party relationships requiring validation and impact assessment, the priority was to stabilise delivery and create a clear path to successful implementation.

We restored effective programme governance across key workstreams, creating clearer oversight and accountability. We then replanned delivery against business readiness milestones, redesigned the migration methodology with strategic suppliers and strengthened data migration controls and executive-level reporting. This provided the structure and transparency needed to manage risks, dependencies and delivery effectively.

The programme was brought back under control, with strategic risks and dependencies actively managed. The first migration wave was delivered against structured go-live criteria, improving stakeholder confidence, programme transparency and readiness for future migration activity.
